Why Human Judgment Beats AI in Modern Productivity

Rethinking Productivity in the Age of Knowledge Work

If productivity is measured purely by speed and volume, artificial intelligence will always come out on top. The genuine competitive advantage for humans today lies in the abilities machines lack: the capacity to notice, reflect, and make deliberate choices.

Modern culture often defines productivity by tangible results. The prevailing logic suggests that the more work you complete, the more you produce. While this perspective isn't entirely without merit, it fails to account for the less visible nature of contemporary work.

Dr. Kathryn Page, Leadership Partner at ByMany and author of Good Work: Transform Your Work from the Inside Out, explains the historical roots of this mindset. “For most of human history, work was highly visible. If you were farming, manufacturing or building something, productivity was often directly related to activity and output,” she says. “The problem is that we have carried that logic into knowledge work, where value increasingly comes from judgement, creativity, problem-solving, learning and the quality of our conversations. Those things are harder to see and count.”

According to Dr. Page, this cultural inheritance has led us to equate productivity with what is easily observable: the number of emails answered, meetings attended, hours spent online, and tasks checked off a list.

This is not to say that activity is unimportant. Execution is a vital component of productivity. “We need people to execute on their ideas and not just sit around pontificating all day,” says Dr. Page. “My worry is that we sometimes confuse an input with the outcome. We reward responsiveness instead of insight, busyness instead of impact, and full calendars instead of meaningful contribution.”

The consequence of this confusion, she argues, is what author Cal Newport terms ‘pseudo productivity’. Rather than asking “How much are people doing?”, Dr. Page suggests a more pertinent question: “What are people creating at what (human) cost?”

Two Modes, One Problem

To better understand productivity in the context of knowledge work, Dr. Page points to research by UK academic Megan Reitz, who describes two distinct states: “doing mode” and “spacious mode.”

“Constant activity keeps us in what [Reitz] describes as ‘doing mode’,” Dr. Page explains. “When we are in doing mode, we are focused on actioning and responding. This mode is necessary, of course, but when it becomes our only mode, it crowds out what Reitz calls ‘spacious mode’ — i.e. our capacity to reflect, relate, notice and see a situation differently.”

Spaciousness, however, is not simply about having more free time. It is more accurately defined as the quality of focused attention. “Spacious mode gives us room to question assumptions, connect ideas and notice things that relentless task completion can obscure,” Dr. Page asserts.

Most people are familiar with the pressure of having too much to do. Dr. Page notes that under such stress, our attention narrows toward whatever is most immediate. “That can be useful in a genuine emergency, but it is not the state that supports imagination, strategic thinking or complex problem-solving,” she says.

This creates a paradox at the heart of modern work. “The irony is that the more complex the problem, the more likely we are to need space. Yet complexity often causes us to speed up and fill every available moment,” Dr. Page concludes.

The danger of reactivity

Most workplaces actively reward a reactive style of working, yet this constant state of alertness carries a hidden price. Dr. Page points to Microsoft’s 2025 Work Trend Index, which revealed that employees face interruptions from meetings, emails, or notifications roughly every two minutes during core working hours. That equates to approximately 275 disruptions each day. Unsurprisingly, 80% of the global workforce reported that they lack the time or energy required to complete their actual work.

“This isn’t just a time management problem,” Dr. Page explains. “Over time, the way we work has created both an attention and a nervous system problem.”

Each time an interruption occurs, the brain must orient itself, assess the new input, and formulate a response. When this cycle repeats hundreds of times a day, people can find themselves stuck in a state of low-level physiological activation. The consequences build gradually: mounting fatigue, heightened emotional reactivity, and a declining capacity to hold sustained focus.

The shrinking attention span

Perhaps more troubling is the lasting impact this way of working has on our cognitive function. Dr. Page highlights research conducted by Professor Gloria Mark, who tracked how long people typically spend looking at a single digital screen task before shifting their attention to another app, window, or device. The findings show a dramatic decline: in 2004, the average attention span was 2.5 minutes. By 2016, that figure had plummeted to just 47 seconds.

“Over time, the result of these cognitive and nervous system changes is that people become less reflective and more reflexive,” says Dr. Page. “They are more likely to rely on habit, assumptions and the first available answer. They may respond quickly but not necessarily wisely. This creates speed and that speed can masquerade as effectiveness.”

The implications for organisations are significant. A workplace filled with individuals making rapid, fragmented decisions may look busy and responsive on the surface, but that apparent efficiency can be deceptive. “But a workplace full of people making rapid, fragmented decisions is not necessarily a productive workplace,” Dr. Page cautions.

In other words, the speed gained from constant reactivity often comes at the expense of judgement. Employees may clear their inboxes and tick off meetings, but the deeper, more valuable work—the kind that requires uninterrupted thought and careful reasoning—gets pushed aside. Recognising this trade-off is the first step toward building healthier, more sustainable ways of working.

Pressing pause on conventional productivity

“Between stimulus and response, there is a space. In that space is our power to choose our response. In our response lies our growth and our freedom.”

This quote, attributed to Viktor Frankl, is highly relevant to our current experience. “But the ability to find and sit in that space has become more challenging in the modern world,” argues Dr. Page. “We must be much more deliberate about creating this space. It is the intentional pausing that allows us to notice our first reaction without automatically acting on it. We can consider another interpretation, ask a better question, regulate our emotional response or decide that something does not require an immediate answer.”

Pausing, then, is not about a cessation of thought or effort, but rather what Dr. Page calls “a mindful regulation of attention,” which she defines as knowing where our attention is, deciding where it needs to be and bringing it back when it wanders. “This is a more restful form of attention rather than the strained way we tend to adopt,” she says.

At a team level, says Dr. Page, this type of intentional pause creates room for listening, learning and sensemaking. “At an organisational level, it can prevent the costly mistakes that occur when everyone is moving too quickly to notice what is being missed.”

Of course, she notes that slowing down and pausing can feel counterintuitive when we have a lot on our plate and feel pressure to product. “But it is often what makes good judgement and sustainable productivity possible.”

How not to pause

For pausing to become a genuine way of working, leaders must do more than simply launch a new initiative. They have to embody the practice themselves.

"Culture is shaped by what leaders reward, protect and permit, not by what appears in a wellbeing policy," she explains. "Leaders often try to improve performance by adding something: another initiative, system, meeting or expectation. But one of the fastest ways to create better work is to subtract."

Before implementing pausing as a work strategy, leaders should understand and avoid five common mistakes:

  • Making pausing another task: "The first mistake is turning pausing into one more thing people must fit into an already overloaded day," says Dr. Page.
  • Making pausing the employee's responsibility: Mindfulness apps, resilience programs, and wellbeing days will have limited effect if people still face excessive workloads, constant interruptions, and meeting-packed calendars.
  • Giving fuzzy direction: "Pausing also fails when it is vague," says Dr. Page. "Telling people to 'create more space' without changing deadlines, staffing, priorities or expectations simply asks them to absorb another contradiction."
  • Making pausing compulsory: "It should not become forced stillness either," says Dr. Page. "Mandatory meditation will not suit everyone, and it can reduce a meaningful practice to another compliance exercise."
  • Making pausing a low priority: "Do not design pauses that disappear as soon as work becomes demanding," stresses Dr. Page. "If reflection time is always the first thing cancelled, employees quickly learn that it was never considered real work."

Practical starting points include protecting periods without meetings or notifications, creating transition time between important conversations, and building reflection into project cycles rather than treating it as an optional extra.

"It also means clarifying priorities and stopping lower-value work," says Dr. Page. "People cannot create space if every task remains urgent and nothing is ever removed."

Pausing as a way of work

Defining productivity solely in terms of output is not sustainable, particularly as AI keeps moving those goalposts. "AI can already process information, produce first drafts and respond at a speed humans cannot match," notes Dr. Page. "If we define human productivity primarily as speed and volume, we are choosing to compete with technology on precisely the dimensions where it is strongest."

That is why human skills like adaptability, critical thinking, communication, and problem-solving are increasingly valuable. "Those capacities need spaciousness — a different mode of attention in which we have enough room to notice, relate, question and choose," says Dr. Page.

"Sometimes the most productive thing a person, team or organisation can do is slow down or even stop long enough to see the way forward more clearly."
