What Is Task Masking and Why Is Gen Z Doing It?
Task masking refers to employees performing low-effort or performative tasks to appear occupied while disengaging from actual work. The trend has gained momentum thanks to TikTok creators like Gabrielle Judge (aka Anti Work Girlboss), who frames it as "strategic disengagement"—a protest against ineffective systems, not a lack of work ethic. For Gen Z, raised on remote learning and digital independence during COVID-19, being tethered to a desk from 9 to 5 can feel outdated and unnecessary. Instead of resisting work altogether, many are resisting performative productivity that doesn’t align with how they get real work done.
Burnout and the Mental Health Cost of Hustle Culture
Burnout isn’t new, but it’s hitting Gen Z hard—and early. According to Gallup, 68% of Gen Z and younger millennials report high stress levels. With rising costs of living, AI threatening job security, and limited entry-level opportunities, many feel stuck in an endless loop of proving their worth. Task masking may be a coping mechanism, a way to survive in environments that reward busyness over balance. Rather than labeling Gen Z lazy, we should be asking: what are we doing as leaders to reduce unnecessary stress and increase meaningful engagement?
How Managers Can Respond to Task Masking
Here’s the truth: task masking isn’t always a red flag—sometimes it’s a cry for better structure. Before jumping to surveillance or micromanagement, evaluate whether the problem is actual productivity or just a mismatch in how productivity looks. Gen Z employees thrive on autonomy, purpose, and flexibility. Instead of enforcing rigid office hours, invite open conversations, track real outcomes, and build in breaks. Authenticity and empathy are better retention tools than outdated performance metrics. And if your team is meeting goals, who cares if there’s a coffee cart or a few TikTok breaks?
Build a Workplace Where Task Masking Isn’t Necessary
Task masking becomes unnecessary when people feel safe, seen, and supported at work. The solution isn’t forcing Gen Z to conform—it’s designing environments where they can be their full selves and still succeed. That means investing in mental health, setting clear (not performative) goals, and embracing non-traditional work styles. When employees are trusted, they’ll return that trust through innovation and loyalty. Authenticity is the future—and it’s how we build workplaces where no one has to fake it.
